Taking Over a Project That Has Stalled

The pattern is familiar. The first release landed, the second slipped, and now every estimate is three weeks regardless of the task. Nobody can say exactly why. Meanwhile the original developer is defensive, and replacing them feels risky because they are the only one who knows how any of it works.

We do this kind of work regularly, and the first thing worth saying is that a rewrite is usually the wrong answer. Rewrites throw away years of accumulated business rules that nobody wrote down, and they restart the clock on your delivery date. Most stalled projects are recoverable for far less than starting again.

How a takeover starts

We begin with an assessment rather than a proposal. That means reading the code, running the build, looking at the database, and finding out what is genuinely broken versus what is merely unfamiliar. At the end you get a straight answer about the state of the codebase, what it will take to get moving again, and whether the honest recommendation is to continue, refactor in place, or in the rare case actually start over.

That assessment is useful even if you do not hire us for the build. It is often the first time anyone has told the budget holder what is actually going on.

How the code gets written

AI writes the implementation and our developers direct it. On a recovery job that is a larger advantage than it sounds: a model can read an unfamiliar codebase far faster than a person can, which is exactly the bottleneck when you are taking over something nobody on your team understands any more.

The first goal is always a shippable increment, even a small one. Getting something into production re-establishes that the project can produce results, and it surfaces the deployment problems that tend to be hiding. From there we work in short cycles so progress stays visible and the date stops moving.
